The approach
Packaged a structured executive briefing (multi-hour overview plus a shorter teaser) that grounds leaders in AI concepts and a maturity model.
Paired the education with practical adoption scaffolding: a maturity heat map, a center-of-excellence operating model, department-level task inventories, and a vendor/selection framework.
Front-loaded discovery with a pre-briefing questionnaire so each session is tailored to the institution's starting maturity.
